Before you switch on Microsoft Copilot, fix oversharing
Microsoft Copilot inherits every permission your users already have. Here's why a data-governance and identity review should come before any AI rollout - and what a readiness roadmap actually covers.
Microsoft Copilot is one of the fastest paths to value in Microsoft 365 - and one of the fastest ways to surface data nobody realised was over-shared. The reason is simple: Copilot does not grant new access. It works with the permissions a user already has. If someone can technically open a file, Copilot can read, summarise, and surface it on their behalf.
That is exactly why an AI rollout is a security project first and a productivity project second.
The oversharing problem
Most Microsoft 365 tenants accumulate broad access over years: "shared with everyone" links, legacy SharePoint permissions, mailboxes with delegate access, and Teams sites that quietly expanded their membership. None of this is visible day to day - until a tool that searches across everything makes it visible all at once.
A readiness review looks for the patterns that turn into incidents:
- Files and sites shared with "Everyone except external users" or organisation-wide links
- Sensitive content with no sensitivity labels and no Data Loss Prevention (DLP) coverage
- Stale permissions from people who changed roles or left
- Identity gaps - accounts without strong Conditional Access, or over-privileged admin roles
What an AI-readiness roadmap covers
A productised roadmap is deliberately narrow and fixed-scope. It reviews:
- Identity - Conditional Access baseline, privileged roles, and Microsoft Entra posture.
- Data governance - sensitivity labels, Microsoft Purview / DLP coverage, and oversharing hotspots.
- Tenant controls - the settings that decide what Copilot can see and do.
The output is a sequenced, risk-ranked plan: what to fix before enabling AI, in what order, what to monitor, and what is already safe.
